The Cheapest Part in the Store Can Be the Most Expensive Stockout
Walk through most plant stores and the spares that look least important — a small bearing, a common seal, a specific sensor, a fractional-horsepower motor — are usually the ones nobody worries about, right up until one of them isn’t there. A missing low-value part doesn’t stop a line because it’s expensive. It stops a line because production doesn’t care what the part costs — it cares whether the part is there.
This is the gap between “we manage spares” and “we manage the spares that actually matter.” Most plants track inventory. Fewer plants have deliberately identified which spares, if missing, actually stop a running line versus which ones simply cause an inconvenient trip to the store.
Why Critical Spares Go Missing in the First Place
No min-max levels on the parts that matter
Generic inventory review often applies the same reorder logic across thousands of SKUs, without flagging the small subset where a stockout has an outsized consequence. A critical spare and a low-priority consumable can sit on the same shelf with the same reorder rule — and the same blind spot.
Obsolete or superseded parts
Equipment ages, but spares lists don’t always get updated with it. A part specified for a machine installed years ago may have been superseded, discontinued, or replaced by an equivalent — and nobody finds out until an urgent order hits a dead end.
Single-source spares
Some parts genuinely have one practical source — an OEM-specific component, a part tied to a specific machine vintage. Single-sourcing isn’t avoidable for every spare, but not knowing which of your spares are single-sourced is avoidable, and it’s the difference between planning around that risk and being surprised by it.

When a critical spare does need to be sourced reactively, a slow or unclear RFQ process turns a same-day problem into a multi-day one. The spare itself might be available somewhere — the delay is often in getting a clear, comparable quote fast enough to act on it.

A stockout on a spare that sits on the critical path of a running line is a production risk — and the two get treated far too similarly in most stores. - Identify the equipment that cannot stop without a direct production, safety, or regulatory consequence — not every machine in the plant, just the ones on the critical path.
- List the spares specific to that equipment — not the whole parts catalogue for the machine, but the components most likely to fail or wear out in normal operation.
- Flag single-source and long-lead-time items on that list specifically — these are the ones where a reactive RFQ is most likely to be too slow.
- Set a minimum stock level for each flagged item, sized to the realistic replacement lead time, not a generic inventory policy.
- Review the list when equipment changes — a retrofit, a machine upgrade, or a new line changes what’s critical; the list should move with it, not stay frozen from commissioning.
This is a maintenance and operations exercise first, but it’s also a procurement input: once you know which spares are critical, procurement can plan sourcing and vendor relationships around them deliberately, instead of reactively.
What This Means for How You Source, Not Just How You Stock
A critical-spares list only reduces risk if sourcing keeps pace with it. That means:
- Confirming, in advance, that flagged spares can actually be sourced quickly if a stock replenishment is delayed — not assuming it, discovering it during an emergency.
- Keeping spec details (not just a part number, but material, rating, and fit) on file so an urgent RFQ doesn’t stall on clarification.
- Knowing which flagged spares have only one realistic source, and treating those specifically as a sourcing risk to manage, not a stocking problem to absorb.
